TA vs AI: The Truth About AI Recruiting Mistakes

Most AI failures in recruiting aren’t AI failures

Most of the writing on why AI underperforms in recruiting starts with a guess. Blame gets directed at the vendor, or the technology, or a market that moved too fast for anyone to keep up. These explanations are hard to disprove and easy to repeat, which is probably why they circulate so widely.

We went and looked at the data instead.

Our 2026 Talent Acquisition Trends Study surveyed nearly 1,000 TA leaders. For starters, we saw that 82% of employers experienced added friction as a result of deploying AI into their hiring processes. But more telling was the next finding: among those using AI in recruiting, eight in ten said it had underperformed expectations. But why? What’s the cause? For those leaders, what led to the AI underperformance?

Only 22% pointed to the technology, specifically saying that the tools underperform what the vendor promised. The rest tell a different story. 

80% of employers have experienced AI underperformance.

Of those, around 80% say the root cause was related to people or process.

The remaining responses were sorted like this: 

  1. Misalignment with the recruitment operating model at 25%
  2. Lack of internal capability or readiness at 21%
  3. Poor implementation or change management at 18%
  4. Unrealistic leadership expectations at 14%

Four answers, all of them pointing to people and process rather than the tools themselves.

We’ve been saying for a while that the people side of AI adoption is a bigger factor than the technology side. This is the data behind that argument. As our Chief Research Officer, Ben Eubanks often says, AI isn’t a light switch to turn on or off. It’s much bigger than that. 

What those four responses share is a version of the same mistake. Organizations buy AI tools expecting the tools to do the work of change. The platforms go live, adoption gets tracked, and the assumption is that results follow. But the workflows around recruiting didn’t change. The roles didn’t change. Recruiters were handed tools they hadn’t been prepared to use effectively, within processes that hadn’t been redesigned to take advantage of them. 

When that sequence produces disappointing results, the vendor is the obvious place to look, and exactly 22% of the time, that diagnosis is right. But the rest of it requires organizations to examine their own implementation choices, their own change management, their own role in setting expectations, and the conditions on the ground that couldn’t support.

Technology problems are also easier to solve. You find a better vendor and upgrade your platform. Looking at your own org is slower, messier, and harder to have a conversation about with leadership. So the vendor diagnosis is convenient, not just common.

Most practitioners we talk to know something isn’t working. AI isn’t delivering what they expected, and many of them have been looking in the wrong place for the reason. Now they don’t have to guess.

In the research, we also saw that only 37% of employers were adapting their processes as a result of AI adoption, and another 37% were changing how decisions were made or how issues were escalated. Those kinds of changes relate directly back to this bigger conversation about AI performing as expected (or not). 

Before the next AI investment:

  1. Audit your recruitment operating model before you buy anything. Role design, hiring manager involvement, process sequencing – these almost always need to change, and doing that work after the tools are live is significantly harder than doing it before.
  2. Build skills before go-live. The friction we see most often isn’t technical; it’s recruiters spending more time on oversight and validation because nobody has defined what good AI output looks like or who is responsible for checking it.
  3. Get leadership aligned on what implementation actually requires, not what the evaluation process suggested. Without formal governance in place, expectations tend to get set in a vacuum and measured against a reality that looks nothing like the plan.
  4. Treat adoption as an organizational change. About one in five talent teams report that AI increased their workload rather than reduced it, which tells you the change management piece was missing when the tools arrived.
